It is already embedded across the enterprise.<\/span><\/p>\n<p>McKinsey\u2019s 2025 State of AI survey reports that 88% of organisations are now using AI in at least one business function, up from 78% the previous year. Yet the same research found that only around one-third of organisations are scaling AI across the enterprise. Governed AI adoption is.<\/p>\n<p>IBM\u2019s 2025 Cost of a Data Breach Report found that 63% of organisations studied had no AI governance policies in place to manage AI or prevent shadow AI. Even more concerning, 97% of breached organisations that experienced an AI-related security incident said they lacked proper AI access controls. IBM also reported that high levels of shadow AI added an extra USD 670,000 to the global average breach cost.<\/p>\n<p>For CxOs, this is the real issue. AI can improve productivity, accelerate decision-making, support automation and create competitive advantage. But without visibility, access control, data protection, ownership and evidence, AI can also create unmanaged risk faster than it creates business value.<\/p>\n<p>The board-level question is no longer, \u201cShould we use AI?\u201d<\/p>\n<p>The better question is, \u201cCan we prove AI is being used securely, responsibly and within our risk appetite?\u201d<\/p>\n<h2>AI governance is now a boardroom priority<\/h2>\n<p>Employees are using AI assistants to summarise documents, write code, analyse data, draft emails, support customers and speed up decision-making. Product teams are embedding AI into platforms. Operations teams are testing automation. Finance, legal, sales, marketing and HR teams are exploring how AI can reduce manual effort.<\/p>\n<p>This is positive. Businesses should not ignore AI. In many sectors, avoiding AI entirely may become its own competitive risk.<\/p>\n<p>However, AI does not sit neatly inside one traditional governance area. It touches cybersecurity, data protection, intellectual property, supplier risk, acceptable use, audit readiness, operational resilience and regulatory compliance.<\/p>\n<p>A member of staff pasting confidential information into an unapproved AI tool is not just a technology issue. It may also be a data protection issue, a contractual issue, a client confidentiality issue, a training issue and an audit evidence issue.<\/p>\n<p>A development team using AI-generated code is not just improving productivity. It may introduce licensing concerns, security vulnerabilities, poor-quality outputs or unclear accountability.<\/p>\n<p>A business unit deploying an AI tool into customer service, recruitment, compliance, finance or operational workflows may create risk if the use case has not been assessed, approved, documented and monitored.<\/p>\n<p>This is why AI governance cannot be handled through a single policy document. It needs to become an operating model.<\/p>\n<h2>The risk is not AI. The risk is unmanaged AI.<\/h2>\n<p>Many organisations already have security policies, information governance procedures and acceptable-use rules. The board does not need to approve every AI tool. But it does need confidence that the organisation has a clear approach for discovering, approving, securing, monitoring and evidencing AI use.<\/p>\n<h2>What CxOs need from AI governance<\/h2>\n<p>Effective AI governance should help leadership answer five practical questions:<\/p>\n<ol>\n<li>\n<p>What AI tools and use cases are currently being used across the organisation?<\/p>\n<\/li>\n<li>\n<p>What data is being shared with those tools?<\/p>\n<\/li>\n<li>\n<p>Who owns the risk, approval and oversight of each use case?<\/p>\n<\/li>\n<li>\n<p>What technical controls prevent misuse, data leakage and uncontrolled access?<\/p>\n<\/li>\n<li>\n<p>What evidence exists to prove that controls are working?<\/p>\n<\/li>\n<\/ol>\n<p>These questions are important because AI risk does not only exist in strategy documents. It appears in everyday behaviour: browser activity, SaaS usage, cloud access, file uploads, prompts, outputs, APIs, integrations and third-party services.<\/p>\n<p>A policy may say employees must not upload confidential data into unapproved AI tools. But without technical visibility, access control and evidence, the organisation is relying on trust alone.<\/p>\n<p>That is not governance. That is hope.<\/p>\n<h2>The regulatory direction is clear<\/h2>\n<p>AI regulation is also moving quickly.<\/p>\n<p>The EU AI Act is being implemented progressively, with the majority of rules coming into force and enforcement starting on 2 August 2026, and full rollout currently foreseen by 2 August 2027. Even for UK organisations, this matters if they operate in Europe, serve EU customers, use EU-based suppliers or process data connected to regulated markets.<\/p>\n<p>Alongside regulation, recognised governance frameworks are also becoming more important. The NIST AI Risk Management Framework organises AI risk activity around four functions: govern, map, measure and manage. That structure reflects what many organisations now need in practice: not just principles, but repeatable governance activity that can be evidenced.<\/p>\n<p>This is exactly where security and compliance need to work together.<\/p>\n<p>A CISO may focus on access control, data leakage and threat exposure. A CIO may focus on integration, scalability and productivity. A CTO may focus on architecture, engineering standards and automation. A COO may focus on operational impact. A CFO may focus on cost, value and risk. It means enabling innovation while maintaining oversight. It means moving quickly, but with evidence.
